Teams report one CAC because one number is easy to put on a slide. The decision lives in the channel that produced last month’s customers. ChartMogul’s CAC identity is simple: acquisition spend over new customers. The work is deciding what counts as spend and which customers share a month.

Load the labor

Ads are obvious. Commissions are obvious. Founder outbound hours are not, and they are usually the real CAC. Price those hours at a replacement wage. A $90 partner CAC next to a $160 founder CAC is a different conversation than a blended $145.

Include sales engineering, content production, agency fees, tools, and commissions in the channel-month that used them. Do not load product support after acquisition into CAC; keep acquisition and delivery costs separate so neither metric hides the other.

Worked channel CAC vs blend

Split the month and the channel

$1,200 of search spend produced five customers: $240 CAC. The same month partners produced customers at $90. The blend is $145 and it will make you scale the wrong row. That $145 is a labeled anti-example. ChartMogul’s formula does not forgive that mix.

A second month can reverse the result when a partner sends fewer but better-retaining customers. Keep acquisition month attached through payback and retention; otherwise the cheapest first invoice wins even when that cohort disappears next month.

Optimize payback, not just CAC

A $90 CAC with 14-month payback can still kill cash. OpenView’s 3:1 LTV:CAC floor is a software threshold, not a license to ignore weeks of cash. Pair this page with the unit-economics cohort.

Calculate payback from gross contribution actually collected, not headline revenue. Annual prepayment may shorten cash payback while high delivery cost still damages LTV; monthly invoicing can show the reverse, so keep cash timing and economics side by side.

Iran: paid channels lie differently

If ads cannot be charged in the currency you earn, or if a lead cannot pay you, CAC is not the spend over signups. It is the spend over customers who paid twice. Count the second payment.

Record currency conversion, payment access, failed collections, and agency markups in the channel cost. A lead sourced cheaply through an inaccessible payment rail is not an acquired customer, and a dollar CAC translated at one convenient rate is not a rial operating metric.

Kill the expensive row

Optimization is subtraction. Freeze the channel whose payback sits past your cash. Do not “test” it for another quarter while it eats the partner channel.

Set the stop rule before spending: a cohort size, payback ceiling, and review date. Do not kill a channel after one unrepresentative customer, but do not extend it because blended company CAC remains attractive; the rule belongs to that channel’s cohort.

Frequently asked questions

Should I include failed experiments in CAC?

Yes, in the channel-month they ran. Hiding them is how blends stay pretty.

Is a lower CAC always better?

No. A cheap channel that churns in month two is expensive. Watch payback.

What wage do I use for founder time?

The wage of the salesperson you would hire next. Not zero.

Can I use the $240 example as a target?

No. It is a labeled worked example shared with the unit-economics page.
